The market is about right about a gradual recovery. The newly signed overseas sales improve financial flexibility, but undisclosed taxes, reinvestment needs and Japan disruption keep my twelve-month target unchanged at $118.73.
Key points
- $4.025 billion is the agreed cash sale price, not money available today.
- $700 million of Japan disruption remains in my 2027 pre-tax forecast.
- $118.73 a share remains my twelve-month target, supporting Hold.
The call
The market is about right about the recovery. At my assumed valuation of 8.5 times adjusted earnings, which exclude market-value accounting swings, the current share price requires $13.56 a share in 2027. That does not demand a return to unrestricted Japanese sales or a large acquisition payoff.
Japan remains the largest source of quarterly operating profitSource: October 15, 2026 revised Q2 supplement; Q2 2026 pre-tax adjusted profit, $ millions.
I expect gradual improvement, not a transformation. Retirement growth and limited retained savings offset legacy-product decline and Japan disruption. The overseas agreements strengthen execution credibility, but proceeds arrive late in the forecast window. Taxes, replacement investments and acquisition funding remain unquantified, so I leave earnings and the target unchanged.
Valuation
| My estimate or assumption | Figure |
|---|
| 2027 adjusted pre-tax operating profit | $6.3 billion |
| 2027 effective tax rate | 23% |
| 2027 adjusted earnings per share | $13.97 |
| Twelve-month earnings multiple | 8.5 times |
| Extra value for the turnaround story | $0 a share |
| Twelve-month price target | $118.73 |
My calculation uses 343 million diluted shares and deducts $60 million for employee share awards from 2027 earnings. The multiple recognizes durable policy income but withholds a premium until capital redeployment produces recurring profit; gross sale proceeds are not an additional shareholder distribution. Illustrative downside of $90 and upside of $147.25 leave insufficient expected appreciation for a Buy.
Risks
- Japan deteriorates further. Watch policy cancellations, salesperson retention and whether restrictions extend beyond January 2027.
- Higher bond yields encourage withdrawals rather than improve earnings. Watch surrender payments, credit losses and cash sent to the parent; consolidated operating cash flow is not freely distributable cash.
- Capital rotation disappoints. Watch net disposal proceeds, stranded expenses and acquisition-related share issuance; the recent share-price recovery alone does not establish earnings improvement.
What would change my mind
A sustained Japan restart with stable customer retention, stronger subsidiary cash payments and a quantified, profitable use of disposal proceeds would justify higher earnings and a higher multiple.
